The CFO's Guide to Salesforce ROI

You sign the renewal, but nobody reports on the return. What Salesforce should deliver, where spend leaks, and the questions that surface waste in one meeting.

The line item nobody defends

Salesforce is usually a company's second- or third-largest software line — and the only large one with no owner who reports on its return. Engineering justifies infra spend. Marketing reports on ad spend. Salesforce renewals get signed on inertia.

What Salesforce is actually for

Strip the platform language and Salesforce earns its cost exactly three ways: a forecast you'd defend to investors, faster revenue motion, and decision-grade records. Every field, automation, and add-on is overhead unless it serves one of those three.

The full guide covers the five leaks (unused licenses, dirty pipeline masquerading as coverage, manual work the platform should be doing, unscoped consulting spend, and enterprise-priced AI), the five questions that surface all of them in one meeting, and the healthy-vs-leaking benchmark table for 10–300-person companies…

FAQ

Common questions

How do I measure Salesforce ROI?

Start with cost per closed-won deal (total Salesforce spend divided by closed-won count), pipeline freshness (share of open opportunities touched in the last 30 days), and whether the board number comes from a dashboard or a spreadsheet. Those three numbers surface most waste.

Why is our Salesforce forecast always wrong?

Usually because the pipeline underneath it is stale: dead deals padding coverage, close dates that slipped repeatedly, and placeholder amounts. The forecast model is rarely the problem — the records are.

Who should own Salesforce ROI?

Someone accountable for the return, not just administration — typically a COO, CFO, or RevOps leader. If the question 'who owns this system?' gets silence, that silence is the most expensive answer in the stack.
